SaaS & Architecture Rationalization
Mapped a fragmented landscape of overlapping SaaS tools, integrations and manual processes, then planned consolidation onto a connected platform with a decommissioning roadmap.
Context
The company used many overlapping SaaS tools, integrations, workflows, data stores and manual processes that had grown organically over time.
Challenge
- Overlapping tools doing similar jobs.
- Hidden dependencies between systems and workflows.
- Duplicated data and rising cost.
- Accumulating technical debt.
My role
Architect and reviewer — mapping the landscape, identifying duplication and planning a realistic consolidation.
Responsibilities
- Architecture mapping
- Dependency analysis
- Identification of duplicates
- Replacement planning
- Internal platform design
- Decommissioning roadmap
- Vendor & cost review
- Reduction of technical debt
Architecture
- A clear map of tools, integrations, data stores and dependencies.
- Consolidation targets where duplication is removed.
- A connected internal platform as the destination for key workflows.
- A phased decommissioning roadmap protecting operations.
Fragmented

Connected
- A clear map of tools, integrations, data stores and dependencies.
- Consolidation targets where duplication is removed.
- A connected internal platform as the destination for key workflows.
- A phased decommissioning roadmap protecting operations.

Fragmented environment
Overlapping tools and manual processes.
- 02
Architecture mapping
Tools, data and dependencies mapped.
- 03
Consolidation plan
Duplicates identified, targets set.
- 04
Connected platform
Phased move to a connected platform.
Implementation
- Landscape and dependencies documented and analysed.
- Duplicates and consolidation candidates identified.
- Vendor and cost review feeding the plan.
- A roadmap toward a connected platform with less technical debt.
Documentation & handover
Operational and project documentation were prepared as part of delivery, with handover and acceptance support included where in scope — so the environment can be operated, audited and improved after go-live.
Client names and selected implementation details are intentionally anonymized.
Outcome
A clear picture of the environment and a phased plan to consolidate fragmented SaaS onto a connected platform while reducing cost and technical debt.
